Context

Chronic underperformance over several years, with declining revenue not sufficiently offset by cost structure adjustments. Initially framed as a procurement project, the client quickly decided to broaden the scope to include a deep review of activities, processes, and organisational structure.

A leading player in specialised healthcare logistics was facing persistent underperformance, marked by a continuous erosion of revenue without adequate cost structure adaptation.
While the initial need focused on procurement, the client soon wished to extend the scope to a comprehensive review of operations, processes, and organisation.

Approach and methodology

  • BBZ approach structured in several phases.
  • An in-depth diagnostic phase laid the foundation for the plan:
    • Cost analysis
    • Process review
    • Identification of cross-functional optimisation opportunities

Objective

  • Achieve €12 million in cost reductions, representing 6% of the total cost base.
  • Challenge historical operating models to build a sustainable performance plan.

Results Achieved

  • Validation of the economic ambition based on initial findings;
  • Identification of key short and medium-term performance levers;
  • Team mobilisation with the appointment of action owners for each key initiative, ensuring ownership and operational efficiency.
